Black Friday is November 27. Cyber Monday is November 30. FBA inbound deadlines hit October 21. Deal submission for BFCM closes October 20. By the time peak traffic arrives, your keyword coverage, listing quality, and inventory are locked in. The sellers who clean up in Q4 are the ones who built the foundation in September. Here is the month-by-month PPC, listing, inventory, and budget playbook for Q4 2026 from September through the post-Christmas recovery.
- Q4 is won or lost before Black Friday arrives, the FBA inbound deadline is October 21, BFCM deal submissions close October 20, and the keyword coverage and listing quality that determines BFCM performance needs to be built in September and October, not November
- The most expensive BFCM PPC mistake is running daily campaign budgets at normal levels and watching campaigns go dark by 2 PM on Black Friday, set daily caps at two to three times normal for hero ASINs and monitor pacing every two hours during peak days
- Manage Q4 to TACoS not ACoS, conversion rates during Black Friday and Cyber Monday rise faster than click costs on most products, so ACoS spikes are expected and cutting bids in response means exiting the auction for the highest-converting traffic of the year
- October 15 is when holiday peak fees kick in (approximately $0.32 per unit plus 3.5 percent fuel surcharge through January 14, 2027), recalculate break-even ACoS using the updated fee structure before ramping Q4 spend or margins that looked viable in July will not support the advertising required during peak
- December has two distinct phases with different strategies, December 1 to 20 is the gift-intent exact-match push with budgets 30 to 40 percent above normal, then a 30 to 40 percent bid reduction after the December 20 shipping deadline, followed by a return to normal levels from December 26 to capture gift card buyers
Amazon Q4 2026 PPC Strategy: The Month-by-Month Playbook
Let's be direct: Q4 is won or lost before Black Friday ever arrives.
By the time Cyber Monday traffic hits, your keyword coverage, listing quality, and inventory position are mostly locked in. Sellers who prepared in September clean up. Sellers who started in November spend the holiday season playing catch-up.
Here is the month-by-month playbook for Q4 2026, covering PPC, listings, inventory, and budget at each stage.

Key Q4 2026 Dates to Lock In First
Before anything else, put these in your calendar right now:
| Date | Event |
|---|---|
| September 8 | Prime Big Deal Days deal submission deadline |
| October 7 to 8 | Prime Big Deal Days |
| October 14 | FBA inbound cutoff for AWD |
| October 15 | Holiday peak fees begin (+$0.32/unit + 3.5% surcharge) |
| October 20 | BFCM deal submission deadline |
| October 21 | FBA inbound cutoff (minimal split) |
| October 28 | FBA inbound cutoff (optimized split) |
| November 27 | Black Friday |
| November 30 | Cyber Monday |
| ~December 20 | Last Prime shipping deadline |
| January 14, 2027 | Peak storage fees end |
Miss the October 21 FBA deadline and your inventory might not reach the warehouse before Black Friday. That is not a risk worth taking.
September: Build the Foundation
This is your last comfortable month before everything accelerates.
September is for foundational work that you will not have time or bandwidth to do well in November. If it is not done by September 30, it is not getting done properly for Q4.
PPC Actions
- Run auto campaigns on any new keywords you want data on before peak season. You need at least 30 days of conversion data before BFCM for your exact match campaigns to be dialed in.
- Identify your top 5 to 10 highest-revenue ASINs. These are your Q4 heroes. Pull their search term reports and add any overdue negatives now.
- Set up Sponsored Brand campaigns if you have not already. They take time to build Quality Score. Starting in November is too late.
- Submit your Prime Big Deal Days deals before September 8. That deadline is firm.
Listing Actions
- Refresh titles and bullets on your top ASINs with gift-intent language: "perfect gift for," "holiday edition," "stocking stuffer for." These keywords spike in October and stay elevated through Christmas.
- Check that your main images pass the mobile thumbnail test. Over 70 percent of Q4 traffic comes from mobile. If your product is not recognizable at thumbnail size, you are losing clicks before buyers even reach your listing.
- Complete your backend attribute fields to 90 percent or above on all hero ASINs. Alexa for Shopping filters on these before it reads your copy. Do not lose AI recommendation eligibility during your highest-traffic months.
Inventory Actions
- Calculate reorder quantities using your Q4 velocity multiplier from prior years. Most gifting categories see 1.5x to 3x normal velocity in November and December.
- Ocean freight needs to ship by mid-August if it has not already. For domestic shipments, target late October FBA arrival.
- Build in a 10 to 20 percent returns buffer when finalizing quantities. Q4 return rates run higher than the rest of the year.

October: Test and Confirm Everything
October 7 and 8 are your Q4 dress rehearsal.
Prime Big Deal Days is not as large as Prime Day but it is close, and it tells you exactly which of your products respond to increased traffic and which do not. Pay attention.
PPC Actions
- Increase budgets by 20 to 30 percent for Prime Big Deal Days campaigns. Do not wait until the day before.
- Watch your budget depletion timing on October 7 and 8. If campaigns are running out before 6 PM, that is a budget sizing problem you need to fix before Black Friday, when it will cost you ten times as much.
- After PBDD, pull the search term report and promote any new converting terms to exact match. These are your Q4 keyword winners. Fund them aggressively in November.
- BFCM deal submissions close October 20. If you want Lightning Deals or Best Deals on Black Friday, you have submitted them by now or you are out.
Listing Actions
- October 15 is when holiday peak FBA fees kick in (+$0.32 per unit plus a 3.5 percent fuel surcharge). Recalculate your break-even ACoS using the updated fee structure before you ramp Q4 spend. Margins that looked fine in July look different under these fees.
- Add A+ Content seasonal modules if you have not already. A+ Content on gift-appropriate ASINs lifts conversion during peak and the AI shopping assistant reads it as product intelligence.
Inventory Actions
- FBA inbound deadline for BFCM is October 21 (minimal split) or October 28 (optimized split). This is not a soft deadline. Miss it and your inventory may not be available for your highest-traffic weekend of the year.
- If inventory is cutting it close, consider increasing price slightly to extend supply rather than running out. A stockout during BFCM costs you more in rank recovery than the revenue you would have made.
November: Ramp Without Panic
CPCs start climbing in November and sellers panic-cut bids right before the highest-converting traffic of the year arrives. Do not be one of them.
Conversion rates during BFCM rise faster than click costs for most categories. Your ads are not getting more expensive relative to what they are delivering. They just look that way on the ACoS dashboard.
This is why you manage Q4 to TACoS, not ACoS. ACoS gets ugly for a few weeks. TACoS tells the truth. An ad campaign running hot during Cyber Monday while your organic sales double is doing exactly what it is supposed to do.
PPC Actions: Pre-BFCM (November 1 to 26)
- Increase campaign budgets to full Q4 levels by November 1. Sellers who wait until November 27 miss a week of building momentum heading into peak.
- Raise budgets 40 to 60 percent above normal for your hero ASINs. Set budget caps high enough that campaigns cannot go dark at 2 PM on Black Friday.
- Add product targeting campaigns on competitor listings. Gift shoppers browse comparison pages more in November than at any other time of year. This is your best window for competitive interception.
- Turn on Sponsored Brand Video on your head terms. It earns more visual attention than static ads during high-traffic periods and typically runs at lower CPCs because fewer sellers invest in the creative.
- Enable dayparting if you have not already. Peak conversion hours are 7 to 10 PM. Make sure your budgets survive that long.
Listing Actions
- Add "Ships before Christmas" or "Gift ready" language to bullets on products with fast fulfillment. Buyers in November are already thinking about delivery timing.
- Update your Q&A section with gift-occasion answers. "Is this a good gift for X?" is a real question Alexa for Shopping gets asked constantly in November and December.
Black Friday (November 27) and Cyber Monday (November 30): Real-Time Management
These two days are where preparation pays off or preparation gaps become very expensive.
There is not much to optimize on the day itself. Your campaigns are either structured correctly or they are not. Your inventory is either there or it is not.
What you are doing on these days:
Every two hours, check:
- Budget pacing: Top up any campaigns approaching their daily cap before peak evening hours
- Buy Box ownership: Competitors will undercut during peak. Know your price floor in advance so you are not making emotional pricing decisions at 9 PM on Black Friday
- Inventory levels: If you are running low and cannot restock, adjust price upward to extend supply
- Deal performance: Are your Lightning Deals converting? If a deal has high traffic and low conversion, the listing has a problem (often price or review issues, not the deal itself)
The one thing sellers get wrong on BFCM: cutting bids because ACoS looks high at noon. The evening hours are when conversion rates peak. Sellers who cut bids in the afternoon are out of the auction for the best traffic of the year.
Cyber Monday (November 30) tends to have higher conversion rates than Black Friday for electronics and anything digital-adjacent. Similar management approach, same real-time monitoring discipline.
December: Gift-Intent and the Wind-Down
December has two distinct phases and most sellers treat it as one.
December 1 to 20: Gift-Intent Push
This is when "gift for dad," "gift for her under $50," and "stocking stuffer for kids" keywords convert extremely well. Build exact match campaigns on your top 10 gift-intent terms with bids 20 to 30 percent above evergreen levels.
Keep budgets elevated. Conversion rates stay strong through the third week of December.
December 21 to 25: Last-Chance Urgency
Once the Prime shipping deadline passes (typically around December 20), standard product purchase conversions drop off sharply for physical goods. Focus remaining budget on:
- Digital products or gift cards if applicable
- Same-day eligible products
- Lowering bids on everything else by 30 to 40 percent
December 26 Onward: Gift Card Buyers Return
Post-Christmas buyers are real and they convert. They have gift cards and they know exactly what they want. Restart normal budget levels from December 26.

The One Q4 PPC Mistake That Costs Sellers the Most
Here it is: ramping ad spend without ramping budgets, and then watching campaigns go dark at 2 PM on Black Friday because daily caps were set in September and never updated.
Your competitors are not having this problem. Their budgets are high enough that they stay in the auction all day. You are paying premium CPCs for the first six hours and then handing your traffic to everyone else for the best six hours.
Set daily budget caps at two to three times your normal level for campaigns on hero ASINs starting November 1. Review pacing every two hours on BFCM itself.
Quick Q4 PPC Reference
| Phase | ACoS Target | Budget vs Normal | Key Action |
|---|---|---|---|
| September | Normal | Normal | Foundation and keyword research |
| October (PBDD) | Normal + 5% | +20 to 30% | Dress rehearsal and data harvest |
| November 1 to 26 | Accept +5 to 10% | +40 to 60% | Full ramp, gift keywords, SBV on |
| Black Friday / Cyber Monday | TACoS focus | 2x to 3x | Real-time monitoring only |
| December 1 to 20 | Normal | +30 to 40% | Gift-intent exact match |
| December 21 to 25 | Reduced | -30 to 40% | Post-deadline wind down |
| December 26+ | Normal | Normal | Gift card buyer return |
Q4 is the most valuable advertising period of the year. It is also the easiest one to blow by starting too late, setting budgets too low, or cutting bids at exactly the wrong moment.
Start now. The sellers winning BFCM are already prepping for it.

A practical, month-by-month Q4 2026 PPC strategy guide covering September foundation building, October Prime Big Deal Days preparation and FBA deadline management, November ramp-up with the TACoS vs ACoS distinction for peak season, Black Friday and Cyber Monday real-time monitoring tactics, December gift-intent and post-shipping-deadline strategy, with a quick reference table by phase and specific actions for PPC, listings, inventory, and budgets at each stage.
Every year I watch the same thing happen. Sellers who prepared in September have a genuinely good Q4. Sellers who started preparing in November spend the entire holiday season reacting, scrambling to fix stockouts, emergency-bidding on keywords their campaigns were not indexed for, watching their budgets empty before 3 PM on Black Friday. Q4 is not won during Q4. It is won in August and September when nobody is paying attention yet. That is the one thing I would tell every seller reading this. — Maimoona Iqbal (Marketplace Growth Specialist)

For Black Friday and Cyber Monday 2026, the FBA inbound cutoff is October 21 for minimal-split shipments and October 28 for optimized splits. AWD cutoff is October 14. Holiday peak fees apply from October 15, 2026, through January 14, 2027. BFCM deal submissions close October 20. Prime Big Deal Days deal submissions close September 8. Ocean freight for Q4 should have shipped by mid-August for on-time arrival.
Increase campaign budgets to full Q4 levels from November 1, not November 27. Set daily caps at two to three times normal for hero ASINs so campaigns stay in the auction all day during BFCM. Monitor budget pacing every two hours on Black Friday and Cyber Monday and top up any campaigns approaching their cap before peak evening hours (7 to 10 PM). The most common BFCM PPC mistake is running out of budget in the afternoon and handing the best traffic of the day to competitors.
Manage Q4 to TACoS, not ACoS. ACoS looks high during BFCM because CPCs are elevated, but conversion rates rise faster than click costs on most products during peak. A campaign running hot during Cyber Monday while organic sales double is doing exactly what it is supposed to do. Looking only at ACoS causes sellers to cut bids at exactly the wrong moment. Track total advertising spend against total revenue including organic sales to understand whether Q4 advertising is actually working.
Prime Big Deal Days (October 7 to 8) is your Q4 dress rehearsal. It tells you which products respond to increased traffic, which campaigns run out of budget too early, and which keywords are converting before Black Friday. After PBDD, pull the search term report, promote any new converting terms to exact match, and use the performance data to decide which ASINs deserve the heaviest Black Friday investment. Any product that performs poorly on PBDD is unlikely to perform better on Black Friday without a listing or pricing fix in between.
December has two distinct phases. December 1 to 20 is the gift-intent push: build exact match campaigns on your top gift-intent terms (gift for dad, gift for her under $50) with bids 20 to 30 percent above evergreen levels and keep budgets elevated. After the Prime shipping deadline around December 20, conversion rates drop sharply for physical goods. Pull bids 30 to 40 percent and focus remaining budget on same-day eligible products or digital items. From December 26, restart normal budget levels to capture gift card buyers who know exactly what they want.
